Cognitive Bias and Its Impact on Women’s Advancement in Tech

Why do equally capable professionals often receive unequal recognition in computing? Addressing Repeated Doubts in Performance

Picture this: Two software engineers present identical solutions to a complex technical problem. One is immediately praised for their expertise. The other faces follow-up questions, has their approach second-guessed, and later watches someone else receive credit for implementing their idea.

If you’ve spent any time in computing, you can probably guess which engineer is which.

This isn’t about individual bad actors or isolated incidents. It’s about a systematic pattern that shows up in research data, performance reviews, and the career trajectories of countless women in tech. The pattern has a name: Prove-It-Again bias, and it’s costing the computing industry both talent and innovation.

The Numbers Tell the Story

Research by Joan C. Williams and colleagues shows that two-thirds of women scientists report having to prove themselves repeatedly, compared to about one-third of white men.[1] In computing specifically, 56% of women leave the field mid-career, double the rate of men.[2]

This isn’t a pipeline problem. Women earn about half of science and engineering degrees, yet only 38% of women who majored in computer science are working in the field, compared to 53% of men.[3] The issue isn’t getting women into computing, it’s keeping them there.

What Prove-It-Again Bias Actually Looks Like

Prove-It-Again bias occurs when certain groups must repeatedly demonstrate competence to be seen as capable, while others are assumed competent after initial proof. Joan C. Williams’s research on 557 women scientists found that 66.7% reported descriptive gender bias, the sense that they had to continuously prove their expertise more than their colleagues.[1]

In practice, this means:

Your code gets more scrutiny. Your technical decisions are questioned more often. Your suggestions require validation from someone else before they’re taken seriously. Performance reviews focus on establishing baseline competence rather than discussing your next career move.

Each success doesn’t build your credibility the way it should. Instead, every new project becomes another test.

The Attribution Problem: When Success Doesn’t Count

Prove-It-Again bias is reinforced by what researchers call attribution bias. Here’s how it works:

Studies show we tend to give men credit for their accomplishments and blame women more for mistakes, even when performance is identical. When a man succeeds, people attribute it to his skill and ability. When a woman succeeds with identical performance, people are more likely to attribute it to external factors like hard work, luck, or help from others.

Research documents that when women scientists achieve success, their accomplishments are often attributed to external factors like luck or assistance from colleagues, rather than their own skills and efforts.[1]

This matters because only internal, stable attributions (like “she’s brilliant”) build lasting credibility. If your success is seen as circumstantial rather than skill-based, it doesn’t reduce future scrutiny. You’re back to proving yourself with the next project.

The Compound Effect: Small Bias, Massive Impact

Here’s what makes this so insidious: the bias doesn’t need to be large to create dramatic effects over time.

Williams notes that computer simulations demonstrate that building just a 5% bias into performance evaluations can start with 50% men and 50% women, and by eight iterations produce dramatic disparities.[4]

Think about your own organization. How many performance review cycles have you been through? How many promotion decisions have been made? Each one is an opportunity for small biases to compound.

What This Actually Costs

The impact isn’t abstract. More than 50% of women in tech leave by age 35, and 56% leave between 10-20 years into their careers.[2,5] Research shows women face challenges ranging from minor to severe harassment, sexism, and discrimination; their expertise is challenged, their contributions are not well-received, and their roles are diminished.

From an organizational perspective, unfairness and discrimination costs tech companies at least $16 billion annually in employee replacement costs.[6] Meanwhile, there are over 800,000 unfilled computing jobs in the United States, and reducing female attrition in technology by just 25% would add 220,000 workers to the talent pool.

Computing depends on accurately identifying and developing talent. When bias distorts competence recognition, everyone loses.

Interrupting the Pattern: What Actually Works

Because these biases operate unconsciously, good intentions aren’t enough. Research identifies specific interventions that work:

Make criteria explicit and consistent. Studies show that poorly defined evaluation processes open the door for gender biases to shape performance reviews, because managers perceive the same behaviors differently based on gender.[7] Judge performance against predetermined criteria with documented evidence. Don’t shift expectations mid-stream.

Track your language patterns. Research on performance evaluations in tech found that 66% of women’s reviews contained at least one negative personality criticism, whereas only 1% of men’s reviews did.[8] Notice whether feedback varies systematically. Are you describing identical behaviors differently?

Compare candidates directly. Research shows that evaluating candidates in groups (joint evaluation) rather than one at a time decreases gender bias and increases the likelihood that employers assess individuals based on performance rather than stereotypes.[9] When you can see performance side-by-side, bias has less room to operate.

Separate potential from proof. Ask yourself: Am I assuming this person has potential and just needs time to demonstrate it? Or am I requiring proof before I believe they can do it? Williams’s research suggests that women must provide significantly more evidence of their competence to be seen as equally capable to their male colleagues.[1] Check whether you’re applying different standards to different people.

Use data, not impressions. Review hiring, evaluation, and promotion outcomes for patterns. Numbers reveal what individual impressions miss.

Why This Matters Now

We often talk about diversity as a moral imperative or a compliance issue. But at its core, addressing bias is about organizational effectiveness. Computing needs the best technical talent to solve increasingly complex problems. When competence recognition is distorted by cognitive bias, you’re not operating on accurate information.

Joan C. Williams’s research shows that these bias patterns have persisted for years and most are not improving or improving only marginally.[4] Prove-It-Again bias and attribution bias aren’t abstract concepts, they’re empirically documented mechanisms that shape careers, project assignments, and promotion decisions every single day.

The question isn’t whether bias exists. The research is clear that it does. The question is: what are you going to do about it in your next performance review, your next hiring decision, your next project assignment?

Interrupting bias isn’t about changing people. It’s about changing how decisions are made. And that’s something you can start doing today.
